The company had few standards for IT. Infrastructure and the desktop were outsourced, complex and unstable. Aging kit & largely ungoverned cloud were causing expense and headache on constant basis. A new CIO had instigated a reorganisation for IT to become a global support capability. In the wake of this change, some key managers were developing a vision of a better way. They needed help to understand their position and the best orientation to succeed.

CSX ran a Pulse to define the pathways for change.

The CSX Team were requested to develop a cloud and digital strategy to change the status quo.  

We engaged a wide range of stakeholders across IT and the business in order to understand how infrasture is requested, used, and retired.  

The analysis provided a detailed view of costs, resources, technical debt, and underlying issues blocking progress.  Opportunities for improvement were identified across networks, storage, applications, cloud IaaS, support and management teams, and process standardisation.

Show them what good looks like.

The CSX team applied best practice along with our IP and know-how to create an A0 graphic of the future state vision for the company’s IT infrastructure.  We defined:

  • A new network with cloud connectivity and colos in carrier-neutral facilities to enable the shut down of aging and costly regional data centres.  
  • Storage and compute as a service capabilities across multiple vendors with an on prem element retained for regulatory purposes.
  • Agreed a roadmap for change to create a Digital Operations function, redesign the network, consolidation of ServiceNow and other tooling, re-engineer processes and drive global engagement.
  • Identified cost optimisation opportunities for consolidation, use of reserved instances, downtime tagging, and resizing.
  • Re-engaged suppliers and restructured services and infrastructure for a multi-cloud and hybrid cost base.  

Savings through negotiation and optimisation.

Resulting saves of €13m provided the cost basis for the business case to drive transformation:  a 3-year programme of change including application migration, new cloud landing zones, consolidated hardware refresh, and a digital enablement drive to modernize and standardize across all IT operations.
